Configure 14 roles / 15 identities for Meta Muse Spark 1.3 Contributor through the existing $50/month OpenRouter key including BYOK. Inkling remains ineligible (403); verified free Gemma and shared Baseten GLM remain explicit alternatives.

Every role has a defining document under prompts/roles/. prompts/README.md links all 14 documents and assigned identities. Shared system/memory/channel/tool/MCP/compaction prompts and one real kickoff task per identity are also editable there. The signed, idempotent launcher previews by default and checks ready Muse threads before enqueueing. World work belongs to agent, code work to web and ticket reconciliation to manager.

Execution and memory: durable session recovery, model/price policy, metadata-only token/cost accounting, notebook health and consistent SQLite backups. Fourteen identities coordinate on the forge, including Apple with native builds on macOS CI. HQ's assistant gets a signed private notebook, its own usage/backup services and federation limited to its existing assistant KMS key. Exact OpenBao grants reuse the existing router key and assistant Forgejo token. Global secret readiness remains unchanged; current main's Files audit and quota fixes are preserved.

Upgrade Zulip to 12.2, Paper to 1.21.11, office browser and pinned MCP implementations; synchronize runtime profiles and office metadata. Grafana covers budget, cost, token subsets, missing accounting, retries, compaction and notebook health.

Data flow: Muse contributor permits provider data collection, including mailbox/task/notebook and prior-session context read into conversations. Prompts minimize context and prohibit credential retrieval; they are not a technical private-data filter.

Validation: full Nix Go suite; Bazel prompt/launch and SQLite WAL backup tests; exact MCP initialization prompt; forge/HQ NixOS builds for the prepared changes; OpenTofu identity/OpenBao validate; preceding accounting/Grafana checks, copied Zulip migration and Paper world rehearsal. Final forge and HQ system builds against merged current main both passed. Signed stack head 076d2402 includes main 9fd992cd. After merge, build the resulting host generations, take fresh database/world/state backups, apply reviewed policies/Grafana, switch and verify both hosts, then launch and inspect actual work artifacts.
